Referrals Dried Up? A B2B Services Outbound Plan

Referrals dried up? A plan for a B2B service firm CEO: turn your best three clients into one audience sentence and start with an offer you can deliver.

If referrals dried up this quarter, the fastest way to start a second source of client conversations is to describe your best three past clients in one audience sentence and build a LinkedIn campaign from it. This B2B services outbound plan takes that sentence through four checks before any message is sent: the criteria check, a preview of real prospects, a value offer that the firm really can deliver, and your approval of every reply.

The plan is for the CEO or managing partner of a 10 to 50 person consultancy, IT services firm or advisory firm who brings in most of the work personally. It uses the GTM Bud connector, which lets your own Claude or ChatGPT run GTM Bud while you make the decisions.

Other guides cover the wider question. How do consulting firms get clients compares the channels, and how to get consulting clients without referrals covers the full outbound system. This article covers one quarter, one firm, and the first campaign.

Why did the referrals stop this quarter?

Referrals usually stop because a small number of people stopped sending them, not because the firm got worse. In a firm of 10 to 50 people, most introductions come from a handful of sources: a former client who changed jobs, a partner at a law firm, an investor. When two of them move on in the same year, the pipeline is empty one quarter later.

That is why the answer is not “ask harder”. You should still ask. But you also need a source of conversations that depends on a description of your client, not on the memory of three people.

The worked example in this article is a 16-person pricing consultancy for distributors. Its two best referral sources were a private equity operating partner and a former client. Both left their jobs in the spring. All names and details in the example are invented.

The time column is an estimate for a first campaign, not a measured figure.

Step 1: How do you turn your best three past clients into an audience sentence?

Write down your best three past clients, find what they have in common, and say that in one sentence with a role, a company type and a size range. An audience sentence is a plain description of the buyer that a stranger could use to pick the right people from a list.

“Best” needs a rule. Use these three tests:

  • The work went well. The client would say so without being asked twice.
  • The margin was good. You did not discount to win it.
  • You want ten more. If the answer is no, the client is not a model.

Then put the three clients next to each other.

Client AClient BClient C
CompanyIndustrial fastener distributorElectrical wholesalerPackaging supplies distributor
EmployeesAbout 300About 450About 180
Who signedVP SalesPresidentVP Sales
Why they boughtMargins fell after a price list changeDiscounts differed by branchA new owner asked for margin growth

Three things repeat: the company is a wholesale distributor, it has 150 to 500 employees, and the buyer runs sales or the company. The reason for buying is different each time, so it does not go in the sentence.

The audience sentence. “Presidents and VPs of Sales at wholesale distributors of industrial supplies with 150 to 500 employees in the United States.”

You can ask your AI to do the comparison: describe each client in two lines and ask what a stranger could check from a LinkedIn profile. For more depth on this step, read how to build an ICP for outbound that converts.

Step 2: What does the criteria check tell you?

The criteria check is the review that GTM Bud runs on the targeting criteria your AI writes from your audience sentence. It tells you which criteria cannot be read from a profile, a company page or public web content, and it suggests a rewrite for each. Read it as a second opinion on your sentence. A referral-led firm has rarely had to describe its client to a stranger, so the first sentence often contains words that mean something inside the firm and nothing outside it. The check finds the words that no public page can confirm, and your AI asks about the words that have more than one meaning. When the check flags a criterion, change the sentence, not the check. Two things do not belong in the sentence at all. GTM Bud sourcing already screens for recent LinkedIn activity, and it already skips people you have contacted before. If you add “active on LinkedIn” or “not contacted before” as criteria, the check flags them as a repeat of built-in sourcing, and you get no better audience.

What the criteria check said in the example. The check passed every criterion. The AI then raised two points of its own before the preview:

  1. “Industrial supplies” covers many product lines. The AI asked which product categories to include. The CEO named four: fasteners, electrical, packaging and safety equipment.
  2. At 150 employees, “President” is often the owner. The AI asked if owners should be included. The answer was yes, because Client B was signed by an owner.

Step 3: How do you read the prospect preview?

Read the prospect preview with one question: would I be glad to see this person in my calendar? The preview shows real people who match the campaign, and you mark each one Good fit or Not a fit.

Two previewed prospects in the example.

  • Linda K., VP Sales at an electrical supplies wholesaler with about 380 employees and nine branches in Ohio. Marked Good fit: a distributor, inside the size range, and many branches, which is where discount problems start.
  • Greg S., VP Sales at a company that makes fasteners and sells them directly to factories, with 260 employees. Marked Not a fit: the right title and size, but a manufacturer, not a distributor. The pricing problem is a different one.

Three rules help when you read a preview:

  1. If the wrong people pass, the sentence is too loose. Greg passed because “industrial supplies” matched his company. The CEO added “distributors, not manufacturers” to the sentence.
  2. If the right people fail, one criterion is too strict. Ask your AI which criterion removed them.
  3. Do not launch on a preview you had to excuse. If you say “close enough” more than twice, go back to Step 1.

Step 4: Which value offer can the firm really deliver?

A value offer is the specific thing you give a prospect in return for a conversation. For a service firm, the right first offer is a small piece of your real work that one person can finish in less than a day with data the prospect already has.

GTM Bud gives your AI its instructions for value offers, your AI researches your firm and writes the offers, and GTM Bud checks and saves them. Your job is the delivery test. Before you approve an offer, ask four questions:

  1. Who does the work? Name the person. If the answer is “me” and you have no free day this month, the offer is too big.
  2. What does the prospect have to give? If it needs IT access or a signed contract, most prospects will not start.
  3. What do they hold at the end? A written list is stronger than a call.
  4. Can you deliver it ten times in one month? If ten people say yes, you must keep the promise ten times.
OfferPasses the delivery test?
“A free consultation”No. It is a sales call with a different name, and the prospect knows it
“A full pricing strategy review”No. It is weeks of work, and you cannot do it ten times
“A discount review of 90 days of invoices, with the ten customer accounts where the discount against list price is largest”Yes. One analyst, one data export, one written list

One value offer in the example. The third row. An analyst at the firm can do it in about half a day from one invoice export.

Step 5: Launch, answer replies, and ask for results

Launch after you confirm a preview, then review each reply before it is sent. Ask your AI for the launch readiness check. It lists what is missing. Three items are always done on gtmbud.com: connecting your LinkedIn account, choosing the sending account, and setting the sending schedule. The 14-day free trial starts when you launch your first campaign.

One reply draft in the example. A lead wrote: “Each branch manager sets discounts here and they will not like someone looking over their shoulder. How do you handle that?” The AI followed the account playbook (no price, no long pitch, a 20 minute call with the CEO on a Wednesday) and wrote:

“That is the usual concern. The review uses invoice data only, so nobody at a branch is asked anything. You get a list of ten accounts and you decide who sees it. Would 20 minutes on Wednesday work to go through what the export needs?”

The CEO approved it without a change, and the AI sent it.

The results question. “How is the distributors campaign doing as of today? How many replies are Interested, how many are Warm, and which of them asked about the discount review?”

Five prompts for a CEO whose referrals stopped

  • “Here are my three best past clients, two lines each. What do they have in common that a stranger could check from a LinkedIn profile?”
  • “Create a campaign draft for presidents and VPs of Sales at wholesale distributors of industrial supplies, not manufacturers, with 150 to 500 employees in the United States. Show me the criteria check.”
  • “Preview prospects for the distributors campaign. Put the ones with several branches first.”
  • “Get the value offer instructions, read our website, and write three offers that one analyst can deliver in half a day from an invoice export.”
  • “What is still missing before the distributors campaign can launch? Separate what you can fix from what I must do on gtmbud.com.”

Three objections a managing partner raises

“Outbound is what firms do when they are desperate. Our clients come by reputation.” Your reputation still does the selling. Outbound only decides who hears about it. The honest limit: a cold conversation starts with less trust than a referral, and it takes longer to close. Plan for that. Do not expect this quarter’s gap to be filled by this quarter’s campaign.

“I cannot give something away to ten strangers a month.” Then make the offer smaller until you can. The delivery test in Step 4 exists for this reason. If no part of your work fits in half a day, offer a written answer to one specific question. Do not launch with an offer that you hope few people accept.

“I will not let an AI talk to prospects as me.” It writes, and you decide. Your AI writes each reply and shows it for your review, and GTM Bud instructs it to send only after you approve the exact text, up to 40 replies a day for each LinkedIn account. The first messages and follow-ups come from the sequence that you read before launch. The limit is your own time: the review is your work, so if a week is full, set the campaign to follow-ups only until you are free.

Frequently asked questions about outbound when referrals stop

How long does it take to replace referrals with outbound?

Longer than one quarter for most service firms, because the sales cycle for advisory work is long. What you can have in the first week is a launched campaign aimed at companies like your best clients. Treat the first month as a test of the audience and the offer, not as a replacement for referral income. For the longer view, read business development for consulting firms.

Should I ask past clients for referrals before I start outbound?

Yes, do both. Ask your best three clients for an introduction this week, and use the same three clients to write the audience sentence. The referral request costs you three short messages. The outbound campaign gives you conversations that do not depend on the answer.

Can I name my past clients in the outreach messages?

Only with their permission. Many service contracts forbid it, and a prospect may know the client. Without permission, describe the type of company and the problem you solved. Do not include a claim in a message or a value offer that you cannot prove if the prospect asks.

What if my best three clients have nothing in common?

Then choose the one you would most like to repeat and write the sentence from that client alone. A campaign needs one clear buyer. You can duplicate the campaign later for a second type of client and compare the results of the two.

Who in my firm should answer the replies?

The person whose name is on the LinkedIn account, which in a referral-led firm is normally the CEO or managing partner. Your AI writes each reply and shows it for review, and GTM Bud instructs it to send only after that person approves the exact text. The page on AI LinkedIn outreach for B2B service firm CEOs describes that way of working.

Start with three clients and one sentence this week

When referrals dried up, the firm did not lose its skill. It lost three people who described it to others. A B2B services outbound plan puts that description in your own hands: one sentence from your best three clients, a criteria check, a preview of real prospects, and a value offer you can deliver ten times. Setup takes a few minutes with the steps on GTM Bud for Claude or GTM Bud for ChatGPT. Then read how the whole model fits a rainmaker CEO on AI LinkedIn outreach for B2B service firm CEOs.
